Overview

Intel is the incumbent US semiconductor company, historically dominant in both design and manufacturing, attempting a pivot to external foundry services while losing server-CPU share to AMD and holding limited share in AI accelerators. In Intel's current market positions, it is second in server CPUs behind AMD, having lost share since 2017 after a long period as the historical leader; first globally in client CPUs, though under pressure from AMD and Apple silicon; a distant third at the leading edge in foundry behind TSMC and Samsung and attempting to scale; and holds negligible merchant share in AI accelerators.

Leadership and foundry pivot

Pat Gelsinger returned to Intel as CEO in 2021 and launched the IDM 2.0 strategy, splitting Intel into a product company designing CPUs and GPUs and Intel Foundry, which manufactures for external customers in competition with TSMC and Samsung. Gelsinger announced the "five nodes in four years" roadmap (Intel 7, Intel 4, Intel 3, 20A, 18A). He departed in late 2024 amid board pressure over missed financial targets and a slow foundry ramp.

Lip-Bu Tan, former Cadence CEO and a long-time Intel board member who had resigned over strategic disagreements, returned as CEO in 2025. He has reportedly focused on tightening execution, rationalizing the product portfolio, and deciding the long-term fate of Intel Foundry.

After his December 2024 departure from Intel, Gelsinger on April 24, 2026 took the role of executive chairman and head of technology at Gloo Holdings, a publicly traded Boulder-based company selling AI products to churches and Christian-aligned businesses (Source: theinformation.com). Process roadmap

Intel 7, Intel 4, and Intel 3 shipped from 2022 to 2024 and closed much of the gap to TSMC and Samsung at their respective generations. The 20A node was deprecated in 2024 in favor of accelerating 18A. The 18A node, in the 2nm class, is targeted for 2025–2026 volume; it is Intel's first node using Gate-All-Around transistors ("RibbonFET") and backside power delivery ("PowerVia"). High-NA EUV tools from ASML shipped to Intel ahead of competitors.

AI accelerators

Gaudi 3, acquired through the 2019 Habana Labs purchase, is Intel's primary AI training and inference accelerator; it is competitive on paper with earlier-generation Nvidia parts, with limited market traction. The Ponte Vecchio and Falcon Shores datacenter GPU line has had its Falcon Shores roadmap restructured multiple times, reducing confidence in Intel's discrete-accelerator trajectory. Intel has not established a third merchant-GPU position behind Nvidia and AMD.

In reporting Q1 2026 results, CEO Lip-Bu Tan attributed the earnings beat to a structural shift toward CPUs in inference and agentic workloads, stating that the CPU-to-GPU ratio is moving from 1:8 toward parity as agentic systems do more orchestration work on CPUs. Foundry customers and partnerships

Announced external foundry customers include Microsoft and others, though volume remains modest relative to TSMC's book of business.

Tesla CEO Elon Musk announced on April 22, 2026 that Tesla will spend roughly $3B on a research chip fab ("Terafab") at Giga Texas using Intel's 14A process, with SpaceX leading early phases and Intel contributing design, fabrication, and packaging expertise (Sources: bloomberg.com; intel.com). The partnership is Intel Foundry's most public external customer win to date and converts Tesla and SpaceX into domestic customers for Intel's leading-edge node, relevant for reshoring credibility.
